Alright so i've been scaling up my main campaigns and finally decided to hire some people. Been running solo for years but the workload is insane now. I went the outsourcing route initially, hired two remote assistants via one of those online freelance platforms. They're handling basic stuff like uploading creatives, checking tracking links, pulling daily reports from the network dashboards. That part is fine. But here's where it gets frustrating - i tried to get them to do some light optimization work. Like looking at the data and suggesting which ad sets to pause or which landing page variations are underperforming. Basically giving them access to the analytics and asking for recommendations. And it's just. not working. They send back reports that are basically just raw data exports with no insight. Or they make suggestions that are completely off base like "this ad has low clicks let's pause it" when the ad has a crazy high conversion rate despite low clicks lol. I feel like i'm stuck in this middle zone where the repetitive tasks are handled but anything requiring even a little bit of affiliate marketing intuition falls apart. I don't want to hire a full-time expensive in-house media buyer yet because honestly my budgets aren't that huge and i'm paranoid about sharing all my campaign details with one person inside my country btw. So question is - anyone else built a hybrid team? Like outsourced the grunt work but kept strategy internal? How do you train remote workers on basic optimization without giving away your entire playbook? Or is this just a pipe dream and i need to either go fully in-house or stay solo and overwhelmed? Spent like 5k already on this experiment and results are meh ymmv.
 
just my 2 cents, maybe they need more specific instructions or training on what kind of insights you actually want to see, not just raw data, sounds like they're just following orders but not really understanding the goals.
 
Careful with just giving them data and expecting insights, ymmv but you gotta teach them what to look for and how to interpret it. You think they'll magically develop affiliate intuition without guidance? Probably not.
 
man haha, yeah exactly, it's like expecting a kid to master basketball just by handing them a ball. They gotta be shown what to look for and maybe some quick training on what's important. Same with remote workers, they need some kinda roadmap
 
Yup, exactly this. I had the same issue at first, just giving them access and expecting them to figure it out. I started doing quick training sessions, showing them what KPIs matter and how to read signals, now they at least bring me decent suggestions
 
just my 2 cents, stop giving them raw data and start doing quick screen shares where you walk through the numbers and explain what to look for. It's way faster than written instructions and they get immediate feedback. Trust me, they'll start picking up on what matters if you keep it simple and show them in real time.

Ever tried using a dedicated dashboard tool like AdStage or Supermetrics to automate data feeds? They can give your remote team real-time insights with less manual export and import, maybe cut down on the raw data confusion. Would that help bridge the intuition gap?
 
have you tried recording quick loom videos where you show them your thought process on what to look for in the data? like actually screen sharing your analysis and explaining why you pause some ad sets or focus on certain landing pages. it helps them see the bigger picture instead of just raw numbers and might give them a better sense of what actually matters in your campaigns. kinda like training them with real examples so they start picking up on your intuition.
 
Thanks for the input guys, appreciate the perspectives. Yeah I think I need to be more specific and maybe even do some quick training or demos on what to look for in the data. Just dumping raw exports and hoping they get it ain't gonna cut it, ymmv. Gonna try guiding them step-by-step and see if that helps improve their insights.
 
ah yes, the classic "why is everyone ghosting me" phase. been there, fr. do u think maybe ur onboarding or comms are off? or is it just the weird "what's in it for me" vibe?
 
Been doing this 3 years and honestly, hitting weird bottlenecks like this is super common. Sometimes folks just lose interest or get swamped. Maybe u gotta check if ur offer or incentives are clear enough or if ur communication is engaging enough to keep them hooked?
